Framework Branching Under Time: Pick the Highest-Impact Branch First
TL;DR
A framework with no first branch is a list. Use a 20-second branch pick: decision, impact, evidence speed, commit out loud.
Most candidates build a clean framework, then freeze on which branch to drive first. Interviewers score prioritization under time, not how pretty the buckets look.
A framework with no first branch is a list. Pick the highest-impact branch in under 20 seconds, say why, and start driving numbers with so-whats.
The 20-second branch pick
- Name the decision: what must be true for the recommendation to change?
- Score impact: which bucket moves that decision the most if you are wrong?
- Check evidence speed: can you get a number or a clean so-what in under 3 minutes?
- Commit out loud: "I'll start with mix because it usually moves profit faster than raw volume."
30-second script
"I'll structure this as volume, mix, and cost. I'll start with mix. If mix cannot close the gap, volume and cost become the backup levers. Price stays off the table based on the prompt."

Drill it this week
- Set a 90-second timer. Speak a framework, then pick one branch and say why.
- Drive that branch for 4 minutes. After every number, say fact, meaning, decision.
- If the branch is dead, switch once and name what you learned.
If you spend the first five minutes decorating buckets, you are practicing outlines, not cases.
